Executive summary

HVAC installer, 18 years in business, at a glance.

  • A home service company with strong fundamentals and no acquisition engine: 18 years in business, licensed, insured, waiting for the phone to ring.
  • We built the full stack: landing page, qualification form, 15+ creative variants, live campaigns and the sales process behind them.
  • The system reached a consistent €30,000-€50,000 monthly range within about six weeks, then a €100,000 month.
  • 153 qualified leads in 30 days. Best creative delivered leads at €2.34; the blended cost per qualified lead across all ads was about €9.
  • The single largest deal was a €64,000 commercial job. The rest came from residential work averaging €2,000-€10,000.
Company profile

Who they are.

Industry

HVAC installation and service, residential and commercial.

Company size

Established installer with its own crews. Most partners we work with sit between €1M and €20M in revenue.

Stage

18 years in business, licensed and fully insured, strong reputation and referral flow, zero structured paid acquisition.

Primary challenge

No predictable client acquisition. Residential deals ran €1,500-€10,000, commercial €10,000-€80,000, and none of it was on a schedule they controlled.

Diagnostic

What was actually broken.

Every business owner we work with has some version of the same problem: they built a real business and never built a system to feed it. This account was a textbook case.

A real business with no growth engine

18 years, licensed, insured, an established reputation, strong word of mouth, and no mechanism to decide how much work comes in next month.

Waiting for the phone to ring

Referral flow is excellent revenue and terrible infrastructure. It cannot be scaled, forecast, or turned up when a crew has capacity.

The offer was never made buyable

When ads underperform for good companies, it is usually the offer, not the platform. If two identical things sit side by side at different prices, the cheaper one wins unless the expensive one shows proof. Most companies never supply that proof.

The customer’s real problem was never written down

Asked to state their customer’s number one problem in the customer’s words, most owners cannot. That gap is exactly why their previous ads didn’t work.

What we installed

The work.

The same five-step process runs on every account, from signed contract to first lead in the CRM inside 10 days.

Onboarding form, filled by the owner

About 30 minutes, done properly, before a single ad is written. Target customer, what makes them different, and question six: who you do not want. Knowing the bad client is worth more than knowing the good one. Typically 20% of clients bring 80% of the revenue.

Market analysis

Two to three days of internal deep dive: competitor positioning, pricing, saturation, angles to avoid and angles to lead with, plus the cultural read on the market so the ads speak the way that market actually speaks.

Landing page, creative and support video

A custom landing page and 15+ creative variants, unlimited if needed, including AI video, which has been outperforming live-action recently. The landing page is a sorting machine: its only job is to separate people ready to talk from people who aren’t.

Launch and optimisation

Everything goes live in parallel. Winners get scaled, losers get killed inside 48-72 hours. No emotions, only numbers.

Sales training, CRM and pipeline reactivation

We don’t hand over leads and leave. Scripts, objection handling, CRM setup and response time standards, plus a reactivation pass over every old lead already sitting in the pipeline. That single script has reactivated six-figure deal volume inside the first 10 days on other accounts.

Quantified results

The numbers.

Financial performance

  • €100,000 revenue in a typical 30-day month
  • €1,500 total ad spend for that month
  • 68x return: less than 5% of revenue reinvested in ads
  • Largest single deal: €64,000 commercial
  • Residential jobs averaging €2,000-€10,000 each
  • Consistent €30,000-€50,000 months within roughly six weeks of launch

Operational change

  • 153 qualified leads in the month
  • €2.34 cost per lead on the winning creative
  • ~€9 blended cost per qualified lead across all ads
  • 10+ deals closed in the month
  • Every lead called within 60 minutes
  • Lead, call, quote and close tracked end to end
“The system doesn’t fix a bad business, it amplifies a good one. The client had 18 years of skill and reputation. We turned the volume up.”
